You can not change the profile picture from the xbox app , if you want to replace the profile picture, You need to enter to xbox official website from www.xbox.com and sign-in with your xbox account.
After you sign-in, click on the profile icon in the top site section and click “xbox profile”
When you enter to the xbox profile click on the Customize button.
And then click Change gamerpic.
Then choose your favorite icon from the library and click ok.
And that is it , the profile picture shows in the xbox app.
